Successful key stakeholders management.
As all of our product teams were fully focus on growing our costumer-faced business in a fast pace, a design system was something out of their objective scope. And then we had more than 10 product teams and even much more developer teams which had been working closely with design team on enterprise-level products, we found it was not practical to hold a comprehensive stakeholders meeting.
Before kick off, I talked with a front-end developer who agreed with this idea and we evaluated the ROI of this project. We calculated the time and human power we would save from a design system and prepared for the kick off together. After observing these teams workflow and collaboration style, I seized hold of several key stakeholders that could most benefit from this project, and had a kick off meeting with them. We showed our research, and after a long-time negotiating, we finally had 1 team working with us for 2 sprints and 1 developer to maintain it after launch. And the most important thing was we made a consensus on collaboration workflow.
